Harvard's Teresa Amabile and psychologist Steven Kramer ran the study most managers ignore. They had 238 knowledge workers across 7 companies email a private diary entry every single workday. That's nearly 12,000 entries logging mood, motivation and one event that stood out. Then they coded what separated people's best days from their worst. The answer was almost embarrassingly simple.

Progress wins, money loses

On people's best days, one thing showed up more than anything else: making progress in meaningful work. Not a raise, not praise, not a perk. Forward motion on something that mattered. They published it in HBR as 'The Power of Small Wins' (May 2011) and the book in August 2011. Salaries and bonuses barely appeared in the diaries at all. Inner work life runs on momentum, not paychecks.
